What if our Triple Whale, Meta and Shopify all show different numbers?

They will, and the differences are usually a mix of: blended vs platform attribution windows, refund timing (Shopify counts the refund the day it's issued, Stripe the day it settles), platforms claiming credit a little “way too generously,” and someone's metric definition that nobody wrote down. The audit week reconciles all of that. The Cockpit then makes one number — yours — the source of truth.

You stop asking three people for one week's answer. The agency's deck either matches your number or it doesn't.

What about all my Klaviyo / Triple Whale / Gorgias data?

Migration is part of the build. We export your lists, flows, suppression records, ticket history — whatever's relevant — and load it into the new system. For email/SMS we run the new system in parallel for two weeks before you cancel the SaaS, so deliverability and flows are proven before cutover.

How do we migrate off a tool we can't turn off?

Half the audit week is figuring out the lock-in shape: 12-month contracts, auto-upgraded add-ons, vendors where cancellation goes through a support ticket, products you can turn on in one click but only off through a CSM. We map every one of those before we recommend a build.

Practical answer: sometimes you wait until the renewal window and we build the replacement so it's ready to switch on the day the contract expires. Sometimes the math says pay the cancellation fee — it's cheaper than another year of the bill.

How do we know it's the SaaS stack hurting us, not CAC or returns?

That's exactly what the audit answers. We look at four things: SaaS line items where cost-per-workflow is out of line (Gorgias at $20/inquiry), workflows your stack still does manually (CS replying to the same 5 ticket types, your analyst building the P&L in a sheet), numbers that don't agree across sources, and tools you are paying for but barely using.

If the audit says “your real problem is CAC, not stack” — we'll tell you. We're not in the business of selling rebuilds where the rebuild won't move the metric.

Will Shopify approve this?

Yes. Everything runs as a private Shopify app or external service hitting the Shopify API. No theme hacks, no checkout customisation that breaks PCI. We've done this with brands at $8M and $15M.

What if I want to switch back to SaaS later?

You own the code and the data. Switching back is a migration we can help with (or you can do yourself with a contractor). There's no vendor lock from us — that's the whole point.

Why not just hire an eCom engineer in-house?

At $30M+ you probably should — and we'll tell you so on the audit. Below that, a senior eCom engineer is a $150–200k/yr hire plus benefits plus 6 months ramp before they ship anything brand-shaped. The math: $300k+ year-one cost vs ~$60–80k for a pilot from us that ships in week 6 and you keep the code.

What about GDPR, data residency, customer PII?

EU-resident infra by default (Postgres on EU regions, EU model endpoints). US-resident on request. Customer PII isolated per merchant, encrypted at rest, no training on your data. We sign DPAs and NDAs before any production data leaves your environment.
